LateinmytenureatCokeIwasworkingtotryandhirebettermerchandisers.Merchandisers arepeoplewhoputourproductonthestoreshelves.Thatwasourjobdescription.That,and,mustbeabletolift50pounds.ItookkindofauniqueapproachinthatIwentandinterviewedmerchandisers,theirsupervisorsandIeveninterviewedstoremanagers.HereiswhatIfoundNow,shiftgearswithme.TrythisnextESPexperiment4 5. Remember,think,concentrate,meditateandthenwrite.Thenpauseforamomentandletfolkswriteasentence.Okay,whatdidyoucomeupwith.So,arewegettingbetteratthisESPthing?Perhapsweshouldtryadifferenttactictogettoananswer.5 6. Backupwithmeforamomentandreturntothemid1990sIwasinterviewingaguyforanHRManagersrole.IwastheVPofHRatCocaCola.Ihadbeenusingtheprescribedbehaviorbasedinterviewforsometimeandhadntreallyhadgreatsuccess,butitwasaprocessourCorporateCounsel,myboss,wasrealhighon,soIcontinuedtouseit.Wewere90minutesintotheinterviewwhenIaskedthefollowingtellusaboutatimewhenyouwereinvolvedinemploymentlawlitigationandwhatthatprocesswaslike.HerespondedIdrathertellyouaboutatimeIwasntinvolved.BimbochickattorneyBecauseofthissinglesuccess,thissinglethisisitmoment,Iwouldnotlookforanythingelseforanumberofyears,butIreallywasnthavingthatgreatanoutcomewiththeprocessIwasusing.Ijustkeptgoingbacktothebimbochickattorneyguyandsayingman,thisstuffworksgreat!ThenIfinallygotfedupwithtellingmyselfthatstoryandIbeganmyquestfortheperfecthiringtoolinearnest.IknewtherehadtobesomethingoutthereIcouldusethatwouldensureImadeagoodhiringdecisioneverytime.IbeganreadingeverythingIcouldabouthiring.Yes,itwasexciting,butIreaditanyway.WhatIfoundoutwassomewhatamazing.Butbeforewegettothat,letsseeifyourESPisimproving. 6 7. TheSNBsalesstory.AlanLackeygoingofftostartanewbank.Buyinglunch.IftheresoneoverarchingHRprincipalyoucouldprovideuswhatwoulditbe?Isaidhirereallyhappy,reallysmartpeopleandpaythemreallywell,andifyoucantpaythemreallywell,hirereallyhappybecauseyoudontwanttoworkaroundabunchofgrumps.BetweenthatsomewhatflippantcommentandrealityisalotofscienceandIdliketotalkwithyouaboutthatscience.ThemysteryformehasalwaysbeenhowdoIhirethebestpossiblepersonforthepositionIhaveopenatthemomentandhowdoIdoiteverysingletime?Thishasbeenasingularquestandaninterestingjourney.IstartedwithmymerchandisersatCokeandthenreallygotintodefiningtheultimatemodelatStateNational.UnlikeatCoke,atStateNational,however,Ifocusedonlyonthesuperstar. 7 8. Ihadseveralfolksintheroomwhoshowedupearlyandhadthemflipacointodeterminewhichsideofthecoinwouldcomeupmorefrequently,headsortails.Letsfindouttheresults.Howmanyofyou,ifyouhadalovedoneneedingsaybrainsurgerywouldselectadoctorwhoadvertisedImsuccessful55%ofthetime?Or,howmanyofyouwouldtravelonCastleAirlineswhereweadvertisewellgetyoutowhereyouregoingsafely55%ofthetime?WewouldntacceptthosepercentageswithanybusinessprocessandyetwhatIreadaboutbehaviorbasedinterviewingtoldme,byitself,behaviorbasedinterviewingwassuccessful55%ofthetime.IwonderedwhyatCocaColawherewecouldgettheCokeinacanorbottle,anddothisrightvirtually100%ofthetimewewouldacceptaprocesswithsuchalowpercentofsuccess.Statisticswilltelluswearesuccessfulabout55%ofthetimeusingbehaviorbasedinterviewingbyitself.Couldntwesaveawholebunchoftimeandsimplyflipacoin,orcouldntwesaveawholebunchoftimeanduseourpowersofESP?Couldnttheoutcomebeapproximatelythesame?ButbeforeweoptforthosetwomethodswemaywanttoconsiderwhatIfoundinmyquest? 8 9. Whointhisroomhaseverworkedaroundoneofthesepeople?Anybody?ThroughoutmycareersupervisorshavetoldmethingsaboutthesesortsofpeoplelikeIdontthinkofmyselfassupervisingthisperson.Shesupervisesherself.WhenIhavesomethingthatabsolutely,positivelyhastobedone,Igiveittoher.Hesalwaysinagoodmood.Andwhenoneofthemleft,ohmy.WhenIlookedatthetransactions,thevolumeofcustomerstheTellersIinterviewedserved,inaday,Iwasstartled.Allwerewellaboveaverage;somewereworkingapproximately7timesasfastastheircounterparts.InbusinesstermswhatthatmeantwasifIhadaTellerlinewith10peopleonit,Icoulddothesamevolumeoftransactionswith3superstars.Thatlaststatementhasenormousimplicationsforeverythingfromcompensationtostaffingstrategy.AndthenIwasglancingthroughoneofthethingsIwasreadingandranacrossanauthorwhowassuggestingthatthesetopperformersworkedatalevelproducingupto7timestheresults.Thepiecestothepuzzleweregraduallyfallingintoplace. 9 10. Myquestbecamemoreofanallconsumingpassion,orperhapsobsession.IbegantorealizeasIfumbledthroughmyfirstModelforaMerchandiserandthenmyModelforaTellerthatIwantedtwothingsfrommyModel.First,Iwantedtoconcentrateononlythebestofthebest.Nottheleastofthemediocre,whocouldbeatopperformerintherightgroup,withtherightmanager,butfocusonemployeeswhowereblowingthedoorsoff.Second,IwantedtogetmultipleinputsfromasmanydifferentanglesasIcouldanddevelopacompositesketchofthesuperstarperformer.And,asanaside,IlearnedearlyoninthisprocessthatIhadtothrowawaywhatIthought.And,asanaside,thesequel,Ihadtodramatically,DRAMATICALLY,revisit,revampandradicalizemyrecruitingprocesstoensureIwasgettingthesortsofcandidatesnecessarytohiresuperstars.WithouttherightrecruitingIdneverseethesuperstars.IfyouthinkaboutthisfromtheperspectiveofourESPexample,thinkofitintermsofthefirstexampleofESPyoutriedtodefine. 10 11. ThejobdescriptionforaTeller,Ipulledfrommonster.comreadslikethisexample.MyModelIbuiltatStateNational,althoughwithalotofdetailfortrainingmymanagersanddiscussionsaroundbehavioralinterviewingwas62pageslongandprobablyrepresentedacouplehundredhoursofwork.OurjobdescriptionatTylerforProjectManagersis3pages;myModelis16pageslongandprobablyrepresentsthreeorfourtimestheamountofresourcesthatisrequiredtoproduceajobdescription.Models,onthefrontend,areatonofwork.Myargumentafteryearsandyearsandyearsofbuildingandusingthethingsistheyreworththeinvestmentonthefrontendbecausetheresultsaresoexceptional.IfyouchoosetousetheModel,Iwillguaranteeyouwithin3to5yearsitwilldramaticallychangethewayyouhire,itwilldramaticallychangethewayyouconductyourbusiness,anditwilldramaticallychangeyourworld. 11 12. 12</p>
