Pre-Prepare Phase Lessons Learned
Vision and strategic scope developed in the open and has the support from the top
Ensure that you have strong executive approach to help drive the adoption, vision, and the new way of working
Program Planning (Program Increments) are performed with a high level of transparency
Try to conduct SAFe/Scrum meetings face-face if you can
Organizational structure was created and adopted to facilitate the benefits of SAFe
Forming scrum teams and then educating them to perform optimally is the key to continuous improvement and success
Phase I – Prepare: (Prepared our environment for operations)
• Upgraded Solution Manager to 7.2 and installed the Focused Build add-on
• Imported SAP Best Practices 1709 and gathered other relevant business processes to evaluate
• Integrated Aris with Solution Manager process management
• Deployed evaluation systems that are used to demo the functionalities of the best practices that were being evaluated
• Integrated existing project management approach and tools with Focused Build
• Solidified the release strategy and timeline and configured Solution Manager and Focused Build to accommodate our schedule
How we leveraged SAP Activate
Prepare Phase Lessons Learned
Upgraded Solution Manager 7.1 to 7.2 and installed the Focused Build add-on
Your core Solution Manager system should be properly installed, patched, and sizedbefore you begin Focused Build installation
Imported SAP Best Practices 1709 and gathered other relevant business processes to evaluate
Take into account early all business processes that will be considered during the evaluation. Best Practices or Existing.
Integrated Aris with Solution Manager process management
Ensure that you have the latest version of Aris installed to perform the synch with SolMan 7.2
Integrated existing project management approach and tools with Focused Build
Choose a PMO product that is certified to integrate with Solution Manager 7.2
Phase II – Explore: (Evaluated SAP Best Practices; Determine Project Scope)
• We identified initial obvious GAPs and requirements to fit our business needs
• Demonstrated system functionality leveraging test environment established during prepare phase
• Gather additional requirements based on system GAPs and required functionality
• Performed requirement analysis and completed work prioritization based on business needs
• Developed a build, test, and deployment plan that was followed to deploy gathered requirements
• Pulled together capable scrum teams that focused on delivering working software based on requirements and prioritized business needs

Try to limit requirement scope to mandatory functionality
Performed requirement analysis and completed work prioritization based on business needs
Ensure to establish a common approach to determining requirement and work prioritization
Phase III – Realize: (Design-Build-Test-Pre Deploy)
• Assign work packages for development to predefined teams and developers
• Design and scope work packages and begin development efforts in accordance with the planned sprints
• Conduct unit and formal cycle testing with the focus of obtaining business sign-off
• Cut-over plan created and reviewed
• Conduct final quality gate review and verify that the environment is ready for deployment
• Train end user community enabling efficiency with the new product’s functionality

Realize Phase Lessons Learned
Design and scope work packages and begin development efforts in accordance with the planned sprints
Ensure all teams are estimating scope and work timeline the same way
Conduct unit and formal cycle testing with the focus of obtaining business sign-off
Conduct unit testing in development environment, formal testing cycles in QAS, and final UAT testing in Pre-Prod
Train end user community enabling efficiency in the new product’s functionality
Develop training with the assistance of the developer team if possible having developer create simulation recordings
Phase IV – Deploy: (Deploy solution into production environment)
• Final gate review is passed
• Final transport checks are completed
• Cut-over plan is executed
• Production functionality verification completed
