ExecutiveSummary Sinceits2010launchSistema.biohasinstalledover3,500biodigestersystemsinLatinAmerica,Africa,andIndia.Multiplebenefitsaccruetosmallandmediumsizedfarmersfromthesesystems,includingenergysecurity,economicempowermentandhealthimprovements,aswellassignificantreductionsinundesiredemissionsandeffluents.WithestablisheddistributorsinMexico,Nicaragua,Colombia,andKenya,Sistema.bioiscurrentlyextendingitsdistributionandsocial,economicandenvironmentalimpactwithpilotsinothercountriesaswell.Asdemandgrowsandinstallationsextendtomoreanddifferentregions,Sistema.biowillincreasinglyberequiredtokeepoperationspreciseandtraining/referencematerialavailableanduserfriendly.BothdemandgrowthandregionalvariationswillchallengeSistema.biotokeepitsattentionfocusedonreachingmorecustomersandmaintainingahighqualityofdataandimpactreporting.Datacollectionnecessaryforbothindividualinstallationsandcompany-wideimpactreportingwillcontinuetobeamissioncriticalpartofSistema.bio'soperatingmodel.Theobjectiveofourresearchwastoobservethedatacollectionprocess,bothinMexico,atheadquartersinMexicoCityandthePueblafieldoffice,andinNicaragua,andtoidentifyanyweaknessesandcorrectiveactionsthatcanbetaken,operationallyandstrategically.ObservationsweregatheredduringteninterviewsofSistema.bioemployees,eighteenfieldvisitstotestnewsurveyformats,translatingandimprovingfiveusermanuals,andananalysisoftheSalesforcedatabase.Thisreportrepresentsourfindingsandrecommendationswithrespecttoeachstepoftheintegrateddatasysteminthebroadercontextofscaling.Inordertoanalyzeeachstepofthedatacollectionprocessandillustratehowfunctionsareconnected,wehaveidentifiedfivekeycomponents.

CurrentIntegratedDataSystemThefollowingflowchartdepictsthesystemwiththefivekeycomponentsbasedoncurrentobservations.Thesystemisintegrated,makingitefficientandallowingdatatobeutilizedtoitsfullestpotential.However,thedependabilityoflaterfunctionsonpreviousprocessesalsomakesitvulnerable.OurrecommendationsareintendedtoallowSistema.biotoreducevulnerabilitiesforamorepreciseandefficientsystem.

Sistema.biocollectsdatafromcustomersthroughsurveysadministeredbytechniciansandsalespeopleviasmartphoneorpapersurvey.Sistema.biocurrentlyusesanapplicationcalledTaroWorkswhichenablesthecollectionofdatainthefieldandthecustomerrelationshipmanagementplatformSalesforcetoaggregatestorageandretrieval.Thisinformationisthenusedtoinformthesalesandinstallationprocessandfacilitatesimpactmeasurementandreporting. Datacollectionoccursduringapre-salediagnosis,and30,60,and180daysfollowinginstallation.Thedatacollectedduringeachsurveyservesaparticularpurpose.Thedatacollectedbeforethesaleofthebiodigester,orthe“longdiagnostic,”helpstoidentifythesystemwhichwillbestsuitthecustomer’sneedsbasedontheirlivestock,energyrequirements,andothercriteria.Thefirstandsecondmonitorings,occurringat30and60daysafterinstallationrespectively,helptoensurethatthesystemisfunctioningproperlyandtodiagnoseanyproblems.Thethirdmonitoring,combinedwithdatafromthelongdiagnostic,allowsSistema.biotomeasureimpactandtogainvaluablefeedbackfromthecustomeraboutsystemfunctionalityandcustomersatisfaction.PriortoJuly2016,thesefoursurveyswereconductedonpaperandweremanuallyuploadedtotheSalesforcedatabase.AsofJuly2016,surveysarebeingconductedusingTaroWorksviaanAndroidsmartphone,andcollecteddataisnowabletobesynchronizedwiththeSalesforcedatabasewhenaninternetconnectionisavailable.Surveysarestillconductedonpaperinsomecases,however,forexample,whentrainingnewemployees.Thedatathatiscollectedisalsousedtogenerateimpactreports.ImpactiscurrentlymeasuredbyextractingareportfromSalesforce,whichisthenexportedtoanExcelsheet“impactcalculator.”InExcel,calculationscanbecompletedandpresentedintheformofanimpactreport.Figure1illustratesthecurrentmethodofdatacollectionanduse,whichwewillrefertoasthe“integrateddatasystem.”

PotentialforScaling Asidefromeverydayoperations,thedatacollectionprocesscanenableorhandicapthescalingpotentialofSistema.bio.Byensuringthatdatacollectionisoccurringefficientlyandaccurately,customerserviceandimpactreportingcanalsooccurefficientlyandaccuratelyinnewlocations.

SurveytestinginNicaraguahighlightedthecriticalimportanceofadaptingsurveysformorethanlinguisticdifferences.Addressingculturaldifferencesisalsoessential.Bydoingso,alocalfieldofficecanincreaseitseaseofsurveyadministrationandgathermoreaccuratedata.Todothis,priortoopeninganewfieldoffice,afocusgroupofpotentialcustomerscouldbeorganizedtorevealimportantissuesofculturalcontextthatneedtobeaddressedinlocaloperationsanddatacollection.Inaddition,itmaybeworthwhiletoconductapilotfortestingsurveys,withasubsequentperiodofrevisionandtestingofsurveysineachnewregion.Thesetwoactionswouldallowformoreefficientoperationsanddatacollection,andacceleratescaling.Subsequenttothefirstdraftofthisreport,Sistema.biohasundertakenseveralinitiativestoaddressculturaldifferencesinnewfieldoperations.Usingemployeesurveysandcontinuedfeedbackcanalsobehelpfulinunderstandinghowthedatacollectionprocessisfunctioninginnewsettings.Thiscanuncoverobstacles,includingculturaldifferencesandmisunderstandingsofpoliciesandprocedures.Fromadistance,itcanbedifficulttounderstandhowwellproceduresandpoliciesarebeingfollowed.In-personinterviewsareidealastheyaremorepersonalthanavideo-conference.Additionally,itcouldbehelpfultohaveanindependentgroupconducttheseinterviews.Employeeswhoareworriedaboutjob-evaluationmightnotbeasforthcomingtosupervisors.Limitingtheuseofpapersurveyscanalsoproducemoreaccuratedatainnewregions,becausethisallowstheTaroWorkssurveydevelopermorecontroloverhowthetechnicianconductsthesurvey.Papercopiesmaybehelpfulduringtrainingorinprobationarysettings,butmovingawayfromthemassoonaspossibleisadvised.Anotherissuethatarisesduringscalingistheaccessibilityoftechnicalsupport.Withasmallnumberofoffices,itcanbefeasibleforheadquarterstoaddresseachoccurrenceoftechnicalproblemswiththeCRMtools.AsSistema.bioexpands,thiswilltakeagreatdealoftimefromemployeesattheMexicoCityoffice.Establishingaprotocolforrequestingtechnicalsupportcancreateahierarchyofresourcesandensurethattimeisusedefficiently.Interviewingemployeesontheirlevelofsatisfactionwiththisprotocolcanalsobehelpfulafteropeninganewoffice.Understandingwhatemployeeslikeanddislikeaboutthetechnicalsupportresourcescanrevealareasforimprovement.Last,butnotleast,anaccurateandthoroughtranslationandlocalizationofalldatabasefunctions,surveys,manuals,andallothermaterialsensuresthatnewofficescanworkas

independentlyandefficientlyaspossible.Failuretolocalizeresourcescanleadtoconfusionandultimatelywillrequiremoretimeandresourcestoaddressproblemsastheyarise.

IntegratedDataSystem

1. SurveyQuestions

DuringJuly2017,Sistema.biowasintheprocessofrevisingthesurveyquestionsfromthediagnosticandmonitoring3,thetwosurveyscrucialforimpactreporting.ThefirstroundofrevisionswasinformedbycurrentknowledgeandunderstandingofimpactreportingpracticesfromSistema.bio’sandourrecommendationsbasedonouranalysisoftheSalesforcedatabase.Newquestionsandsurveyformatsforthediagnosticandmonitoring3werecreated.WethentestedthesenewsurveyformatsinMexico,inthestateofTlaxcala,andinNicaraguaandfoundimportantculturaldifferencesbetweenMexicoandNicaraguathatevenwithintheMexicancontextwerenotreflectedinthewordingofthequestionorresponseoptions.Subsequently,Sistema.biohasundertakenseveralinitiativestoaddressthesechallenges,includingaddressingculturalandcountrydifferences(see“PotentialforScaling”above),andimprovingthediagnosticandmonitoring3totakedifferentunitmeasuresandaddressesintoconsideration,andrevisingthefulldatabaseofGPScoordinatestomapclients.Takentogether,theseinitiativessubstantiallyaddresstherecommendationsemergingfromourfieldobservations,below. AddressesinNicaragua

Onesuchareaofdifferencewasaddresses.InNicaragua,farmsusuallyhaveaname.Thishelpsthetechniciantolocatethefarm,butthereisnofieldinTaroWorkstoinputafarmname.Instead,techniciansrecordthefarmnameinfieldsintendedforotherresponses.Thiscouldpotentiallyinhibitquickandaccuratedataanalysis.Additionally,Nicaraguanaddressesareessentiallydirections.Theybeginwithareferencepointandnotedirectionanddistancesinblocksrelativetoareferencepoint.Thecurrentsurveyalsoincludesthequestions“howtoarrivebycar”and

“howtoarrivebypublictransport.”InNicaragua,thesequestionsareredundantastheaddressitselfstateshowtoarrive.Thefields“address”and“otheraddress”canalsobeasourceofconfusionandinconsistency.InmanycasesinNicaragua,thefarmownerdoesnotliveatthefarm.Thesurveydoesaccountfortwoaddresses,butitisunclearwhetherthefarmortheplaceofresidenceshouldbetheprimaryaddress”.Onepossiblesolutionwouldbetosimplycreateanoptionalfieldforfarmname.Anotheroptionwouldbetoincludeaquestionthatasksifthefarmownerlivesatthefarm.Ifso,itcouldbecomethestandardprocedurethatonlythisaddressisneeded.Ifnot,aconditionalquestion(triggeredbytheanswer‘no’)shouldaskforfarmowner’sresidence.

UnitsofMeasurementinNicaragua

AnotherareaofdifferencebetweentheMexicanandNicaraguancontextrelatestounitsofmeasurement.Forexample,thesurveyaskedforfirewoodusedinkilos,butmostNicaraguansarenotfamiliarwiththeweightinkilosofthefirewoodtheyuse.Whenaskedforanestimatetheycouldnotmakeaguess.Instead,theymeasurethewoodin“rajas”orbranches.Thecurrentsolutiontothisproblemisfortheteamoftechnicianstodecideuponastandardconversionratio.Itbecametheruleforthesurveyortoconverteachrajato1.5kg.Thisseemslikeanadequatesolution,aslongastheconversionisconstantamongalltechnicians.Anotespecifyingtheconversionratioincludedinthesurveywouldhelpensureconsistency.ThesurveyalsoasksforLPgasconsumptioninkilograms.InNicaragua,themostcommonwayforclientstomeasuregasusageisintanks.Tankscomeinmeasurementsof10,25,and100lbs.Onesolutionwouldbetoincludeanotespecifyingaconversionratioofpoundstokilograms.Anothersolutionwouldbetohavetwodifferentversionsofeachsurvey,onetobeusedinMexicoandonetobeusedinNicaragua.However,thismaybecomeinefficientasSistema.bioopensofficesinmorecountries.

OtherdifferenceswenotedbetweenwhatwasreflectedinthesurveyandhowclientsinTlaxcalaresponded.Forexample,theyusuallyusedliters,tonsorbultostomeasurefertilizerratherthankilograms.Inregardstoelectricityusage,mostcustomersarenotfamiliarwithhowmanykWhtheyuse,onlyhowmuchtheypay.Anoteencouragingthesurveyortoaskthemtochecktheirbillcouldhelp.Additionally,mostcustomersmentionedthattheypayforelectricityonlyeverytwomonths,whilethesurveyasksformonthly cost.Recordingtheamountwithanincorrectfrequencyleadstoinaccuratemonthlycost.Inthiscase,aremindertoclarifyfrequencyofpaymentcouldbehelpful.Abouthalfofcustomersthinkoftheirwaterstorageincubicmetersratherthanliters.Additionally,somecustomersinTlaxcalahaveaccesstopotablewater,butonlyeverythirdday.Itmaybeworthwhiletoaddaconditionalquestionaboutthehowoftenthecustomerhasaccesstopotablewater.

Changingthefilter(Mexico&Nicaragua) Whenaskedwhenthefilteronthegaslinewaslastchanged,manycustomersrespondedthattheyhadneverchangedit.Inmostcases,whenitwasclarifiedwhatexactlythefilterwas,theyweresurprised.Itturnedoutthatmostclientshadchangedthefilteratleastonce.Adjustingthequestiontodescribewhatthefilterisandwhereitislocatedcouldclarifyconfusion.

2. TrainingandReferenceMaterials

WetranslatedtheTaroWorksandSalesforceusermanualstoEnglishforuseinnon-Spanishspeakingcountries,andimprovedthebothSpanishandEnglishversionsbyaddingscreenshotsofspecificstepsinproceduresandfillinginmissingstepsanddetails.Thisprocesshelpedusgainfamiliaritywiththetoolsusedinthedatacollectionprocessaswellasthesupplementarymaterialsavailabletotheusers.WhileusingtheexistingmanualstoworkthroughtheproceduresonTaroWorksandSalesforce,ourunfamiliaritywiththeprocess,similartothatofanewemployee,allowedustonoticegapsininformation.Wealsonoticedthatsomeofthenuancesof

theapplicationswerenotalladdressedinthemanuals.Withoutscreenshots,themanualsweretextheavyandthestepsweresometimesunclear.Weaddedscreenshotsandfilledinmissingstepstoimprovetheusabilityofthemanuals.WhileitisfeasiblenowforemployeesatheadquarterstobethemainresourceinaddressingthequestionsofSalesforceandTaroWorksusers,thiswillbecomelessefficientasSistema.biocontinuestoexpandandmoreSalesforceandTaroWorksusersareadded.Therefore,werecommendthatSistema.biofocusitseffortsonimprovingthemanualstothepointthattheycanserveaseffectivetoolsusersfeelcomfortablereferringtoinsolvingproblemsontheirown.AttheNicaraguaandPueblafieldoffices,weconductedinterviewsoftheemployeesinordertobetterunderstandtheirdatacollectionmethods,andtheiruseandlevelofsatisfactionwiththemanuals.Ingeneral,employeesdidnotcurrentlyusethemanuals,evenwhentheyknewtheyshouldorthoughtthatitmightbehelpful.Theymentionedthatinstead,theyprefertoaskacoworkerorcontactheadquartersforhelp.Otheremployeesmentionedthattheydidnothaveacopyofthemanualorhadadigitalcopy“somewhere”.Thosewhodidhavecopiesofthemanualandhadusedthembeforementionedthattheywerenotparticularlyuseful.InregardstoTaroWorks,someemployeesreportedthattheappwassosimplethatamanualwasnotnecessary.InregardstoSalesforce,theymentionedthatthestepswereunclear,missingaltogether,orneededmoredetail.Othersaskedforamorecomprehensivecoverageoftopics,includinghowtorunSalesforcereports.Ingeneral,wefoundthattheusermanualswerenotbeingusedtotheirfullpotential.ThiscausedemployeesattheMexicoCityofficetospendunnecessarytimeprovidingtechnicalsupport.Improvingtheusabilityofthemanualswasthefirststepinimprovingthissituation.Wehavesincetranslatedandre-formattedmanualsinvariousareas.ItwouldbeworthwhileforSistema.biototestthesemanualsandgatheradditionalfeedbackforfurtherimprovement.AsolutionthatwassuggestedbySistema.biowastodesignateaTaroWorksandSalesforce“champion”ateachlocation.Thischampionwouldbesomeonewhousesandisfamiliarwitheachtoolandcanserveasaresourcefortechnicalsupportfortherestoftheteam.Trainingemployeestofirstrefertothemanuals,andsecond,consultaTaroWorksorSalesforcechampion,andasalastresort,contacttheMexicoCityoffice,

3. DataCollection

ThroughouranalysisoftheSalesforcedatabase,wefoundthebiggestdeterminantofhowcompleteeachsurveywaswhetherthesurveywascompletedonpaperorusingTaroWorks.Wealsodrewobservationsabouttheuseofpapersurveysthroughourowntestingofsurveysandinterviewingemployeeswhohadconductedsurveysusingapaperformorwereinvolvedinprocessingthesesurveys.Pre-TaroWorks,surveyswerecompletedonpaperandweremanuallyuploadedtotheSalesforcedatabaseforreference.TaroWorksallowsdatatobecollectedofflineviasmartphoneandcanlaterbesynchronizedwiththeSalesforcedatabasewhenaninternetconnectionisavailable.SurveysthatwerecompletedaftertheswitchtoTaroWorksasthesurveymediumweremuchmorecompletethanthesurveyscompletedbeforetheswitch.CertainfunctionsofTaroWorkse.g.“required”questions,conditionalquestionsandspecifiedanswerinputtypesincreasethequantityandqualityofdata.Thequestionsappearonequestionatatime,whichislessdistractingandreducesconfusionaboutquestionorder.Questionscanbesetto“required”statusandinthiscase,ananswermustberecordedbeforemovingontothenextquestion.Logicalquestionmappingalsoincludescertainconditionalquestionsbasedonpreviousanswers,reducingthequantityofunnecessaryquestionsandsavingtime.Ananswerinputtype(text,numerical,date,photo)isspecified;answerscanonlyberecordedinthespecifiedformat.Beforegoingouttothefield,weassumedthatallsurveyswerebeingconductedonTaroWorkssincetheadoptionoftheapplication.However,inNicaraguawediscoveredthroughinterviewswithemployeesthatalmostalldiagnosticsurveysconductedbysalespeoplewerebeingdoneonpaper.Thisisbecausemostofthesalespeopledonotownsmartphones,sotheyconductthesurveyonpaperandsendphotostotheheadsalespersonwhotheninputsthedataintoSalesforce.Ingeneral,thesepapersurveyswerecompletedfairlythoroughly.Problemsdooccur,however,whenthesurveyorforgetsaquestionorrecordsanunclearorinvalidresponse.SomeonefromtheManaguaofficethenhastocalltheclientorsalespersontocollectthemissingdata.ThisdelaysdatacollectedinNicaraguabeinguploadedtothecompany-wideSalesforcedatabase.

AnotherissuethatariseswiththeuseofpapersurveysisthataGPSlocationisnotrecordedasitcanbeinTaroWorks.Thisproblemcanbesolvedbyincludinga“job”onTaroWorkswhichcontainsonlyGPScoordinatessothattheycanbeupdatedonsubsequentvisits.Papersurveysarealsousedbypotentialhires.CandidatesareallowedtousepapersurveysratherthanTaroWorksduringaprobationaryperiod.PapersurveysarealsousedinthecaseofatechnicalissuewithTaroWorks,thoughthisisrare.ThroughanalyzingdatafrombothbeforeandaftertheadoptionofTaroWorkswefoundthatusingTaroWorkssignificantlyimprovedthecompletenessofthesurveys.Inaddition,weinterviewedemployeesregardingtheirexperiences,andemployeesweregenerallyverysatisfiedwiththeapplication,statingthatitwasefficientandlookedprofessional.Ingeneral,dissatisfactionwithTaroWorkscamefromtechnicalissuessuchastheapplicationbeingsloworfreezing,butthiswaslimited.TherewasalsoadesireforadditionalcapabilitieswithinTaroWorks,thoughgenerally,employeesexpressedthattheyreceivedtimelyandadequatetechnicalsupportand,asaresult,wereveryunderstandingoftechnicalissues.Duetotheeaseofuse,efficiency,andintegrityofdata,werecommendworkingtowardseliminatingtheuseofpapersurveysasmuchaspossible.InNicaraguathiscanbefacilitatedbyprovidingsalespeoplewithcompany-issuedsmartphonesorprovidingincentivessuchasadditionalcommissionsorasubsidyforemployeeswhoobtainoneontheirown.

4. DataStorage&Retrieval

WhileSalesforce,asusedbySistema.bio,isrelativelyintuitive,oneissuearoseduetothedifferencesinlanguagesused.ThelabelsinSalesforcethatareautomaticallytranslatedwhenthelanguagesettingischangeddon’talwaystranslateproperly.Inadditiontothis,somelabelssuchastheopportunity“ProcesosdeVenta”aredifficulttochangetodifferentlanguagesinSalesforceandcouldpotentiallybeconfusingasSistema.bioexpandstoothernon-Spanishspeakingcountries.AsmoreandmoreSistema.bioemployeesbegintouseSalesforce,inatleasttwodifferentlanguages,themoretheseerrorswillbeamplified.

Forthesereasons,itwouldbebesttocorrectthesesmallerrorsassoonaspossiblesothatasmoreandmoreusersareintroducedtoSalesforcetheywon’thavetolearnasmanynuancesintheterminology.Thiswillallowthemtofocusonlearninghowtousetheapplicationtoaccomplishwhattheyneedtodoandcompletetasksasefficientlyaspossible.Inourinterviewswithemployees,somepeopleexpresseddissatisfactionwithnothavingaccesstoallaccountsinthefield.TheyalsoexpressedadesireforthecapabilitytosearchforrecordsbycityandcommunityinTaroWorks.AftersyncingtoSalesforce,employeesarenolongerabletoaccesssurveydatafromTaroWorks.Becausetheyexpectneedingthisdatalater,thereisadeliberatedelayinsyncingthedatawithSalesforce.Additionally,separateexcelsheetsareoftenusedbyemployeeswithoutSalesforceaccountstotrackinformationevenoncethedataissyncedwithSalesforce.ThiscouldpotentiallyleadtoimportantbitsofcustomerinformationstayingintheexcelsheetandneverbeinguploadedtoSalesforce.PartofTaroWorkseffectivenesscomesfromitsabilitytostoredataefficientlyaftercollection.Forthisreason,practicesthatreducetheefficiencyofthisprocesscanreducetheaccuracyofthedatabaseasawhole.BygivingSalesforceaccesstoTaroWorksuserswhomightwanttoretrievedata,e.g.technicians,independentrecordkeepingcanbeavoided.AnothersolutionwouldbetocreateawayforpastjobstobeviewedfromTaroWorks.

5. DataAnalysis&ImpactReporting

Currently,impactiscalculatedbyexportingSalesforcereportstoExcelwheretheimpactcalculator,asheetcontainingspecificformulas,isusedtocalculateimpact.ThismethodiseffectivebutcouldbeimprovedbytakingadvantageoftheimpactdashboardcapabilitiesofSalesforce.ThetablebelowservesasablueprintforanImpactDashboard,thatwillbegeneratedwithinSalesforce.Thisdashboardwillshowthebusiness’simpactrealtime.Therefore,impactcalculationswillnolongerhavetobedonemanuallyinExcel,savingtimeandenergy.WehavechosenpowerfulmetricstomeasuresixkeyareasthatSistema.bio’sbiodigestersaffect.Wehavemappedwhichsurveyquestionseachmetricwilldrawdata
